Compare resellable and unsellable returns using the same price, cost, fee, and order denominator, then vary condition-specific return rate, shipping, handling, and recovery. The result should show whether frequency or severity drives expected loss. Do not blend the scenarios until their weights and maturity are documented.
How are the two scenarios aligned fairly?
Start with one $40 product, $14 product cost, $6 fulfillment cost, 9% fees, and a 20% target. Keep the original-order denominator, currency, market, policy period, and product cohort constant. Then define two mature outcome classes: resellable and unsellable.
For the resellable class, use 6% frequency, $5 lost outbound shipping, $6 return shipping, $3 handling, and 60% cost recovery. Loss per event is $5 + $6 + $3 + $5.60 = $19.60; expected loss is $1.176 per order.
For the unsellable class, use 2% frequency, the same shipping, $4 handling, and zero recovery. Loss per event is $5 + $6 + $4 + $14 = $29; expected loss is $0.58 per order. The less frequent class still carries 48% of the first class's expected drag because severity is higher.

Why does a blended recovery rate hide the driver?
A single recovery percentage can reproduce a total under one mix, but it loses the cause and becomes unstable when condition mix shifts. Treating all 8% of returns as 60% recoverable yields $1.568 expected loss, understating the two-class result by $0.188 per order.
Across 1,000 orders, that difference is $188 before any other model error. The amount matters because the blended rate can appear unchanged even while unsellable incidents rise and resellable incidents fall. Operational action depends on which class changed.
Maintain a severity matrix by condition, responsibility, and resolution. Weight each mature class by original orders. Add exchange, replacement, protected, lost, and abandoned classes only when they have distinct cost structures and enough evidence.
Which variable drives the comparison most?
Use one-at-a-time decomposition. Hold frequency constant and vary recovery; hold recovery constant and vary return shipping; hold both and vary handling; then vary frequency. Report the dollar change in expected loss per original order for each lever.
In this fixture, moving the 2% unsellable class from zero to 60% recovery reduces loss by $8.40 per event and $0.168 per original order. Reducing its handling by $1 saves only $0.02 per order. Preventing one percentage point of unsellable returns saves $0.29 per order. This ranks the levers without claiming causality.
The financially largest lever may not be the safest or most compliant action. Recovery improvement, listing correction, packaging change, shipping responsibility, and policy change have different buyer and legal consequences. Evaluate feasibility and policy separately.

If resellable frequency drives loss, investigate fit, dimensions, expectation, variation, and buyer-remorse causes. If unsellable severity drives loss, inspect packaging, damage, customization, missing components, and recovery workflow. If shipping drives both, review carrier evidence and responsibility scenarios.
Choose a bounded intervention and preserve the baseline. Monitor the same class definitions and maturity window. A change in the weighted average without stable class labels cannot prove improvement.
Publish only aggregate, privacy-safe findings. Return messages and buyer details are not needed. Close the action when source correction, model rerun, and mature outcomes agree—or record that the effect remains unknown.
Which records support this return-scenario comparison?
Use a product-level return-rate cohort, not a shop-wide percentage copied from memory. Reconcile completed sales, returns, exchanges, cancellations, cases, refunds, fee credits, return labels, replacement shipments, inspection work, restocking outcomes, markdowns, and write-offs for the same analysis period. The calculator needs aggregate operating values; it does not need buyer identity or a raw order file.
Separate platform evidence from seller assumptions. Replace individual examples with public dummy fixtures and aggregate outcome categories.
Return reasons and messages may reveal health details, family events, protected traits, disputes, or other sensitive context. Do not paste them into the calculator, article, analytics event, ticket, email draft, or community post. Keep controlled evidence under the existing retention policy, redact exports, and use non-reversible fingerprints when proving that an input package remained unchanged.
