What are the resellable-return inputs?

Use a public dummy $30 home-decor order. Product cost is $12, ordinary fulfillment is $5, and the combined fee assumption is 9%. The cohort returns 18% of orders. A returned order retains $5 outbound shipping, requires a $6 return label and $3 inspection, cleaning, repackaging, and support work. Forty percent of product cost is recovered through resale.

The scenario is one product, one currency, one policy period, seller-funded return label, ordinary condition on receipt, and no replacement shipment. It excludes tax, advertising, fixed overhead, inventory carrying time, and legal-policy analysis. How does the example calculate $21.20 loss per return?

Unrecovered product value is $12 × (1 − 0.40) = $7.20. Add $5 lost outbound shipping, $6 return shipping, and $3 handling. Loss per returned order is therefore $21.20. Multiply by the 18% return rate: expected return loss is $3.816 per original order, displayed as $3.82.

Fees are $30 × 9% = $2.70. Contribution before returns is $30 − $12 − $5 − $2.70 = $10.30. Subtract $3.816 expected return drag to obtain $6.484 adjusted contribution, displayed as $6.48. Dividing by $30 produces a 21.61% adjusted margin.

How should the worked example become an operating decision?

Classify the current result as a narrow pass with weak headroom. Keep the price and policy unchanged while validating recovery and return-label samples, or select a conservative stress assumption before a broader change. Track frequency and severity separately. A lower number of returns can be offset by worse product recovery, while improved recovery can hide a rising return rate.
